主题一:VMI和Demand Planning               Speaker: Philip Zhang

  主要的问题与实践讨论:JIT
  • 供应商根据以天为单位的PO向生产商送货
  • 生产商根据PO实施以小时为单位的订单分割,供应商按照预先设定的标
    准化包装单位供货,进入生产商的原材料库的进度吸收链中(根据物流
    的精益度,可以按小时或台班设计)
  • 物流精 益度越高,时间窗口赿短
  讨论问题1:如果生产商的需求出现干扰,导致供应商不愿意实施JIT如何解
    决?
  我的个人看法:
  ① 在汽车行业中,生产商通常有固定的订单模式,如1-1-10表示每天订货,1天内送到,订单锁定
    期10天,以保证供应商有一定生产的反应时间
  ② JIT的实施需要供应商的供应链精益度高,即有一定的精益生产能力,能够均衡化和准时化的来满足
    生产商的订单;主观愿意同生产商一起为JIT努力改进流程提高精益化;这是为什么汽车行业主机厂
    有专门的培训团队指导供应商共同精益的原因
  ③ JIT的重要要素之一是平准化,从而节省库存成本和增加仓库存储利用率,至少包括以下环节:
   订单平准化:通过PO的订单分割,采用定时不定量的方式由供应商供货
   收货平准化:收供应商送货到生产商的仓库门口,按预定的以小时为单位的时间窗口依次送货,避
    免送货车辆排队等候(节省供应商的送货运输的等候时间)
   上线配送的平准化:包装解捆按小时上线,避免过多的库存且节省生产商的仓储空间
   总之,JIT的平准化主要会使生产商的库存降低、工厂物流成本降低,以及提高送货效率和MILK-RUN
    增加车辆的装载率来节省物流成本,这是协同效应,缺一不可

  • 介绍生产计划同实际销售趋势相背离的案例,以及解决方法,
    即生产商同经销商根据双方的库存和需求协同预测销售并制订
    生产计划,从而导致生产同销售趋势同步协调
  • Aggregate Planning:同一生产线生产的产品可以进行整合计划

  讨论问题2:销售预测应该归销售部还是供应链部门?
  现实情况是基本预测的准确率不高,20%~30%的差异是较为常见;
  较好的解决办法是归销售部,且用KPI考核预测准确率,结果往往
   不错

  ① 需求计划在销售与运作计划的流程环节需要界定清楚,是否同销售预测等同?

主题二:Inventory Design & Safety Stock Tool                   Speaker: Eric Zhu

   主要的问题与实践讨论:安全库存
   物料需求计划策略:
   • MRP通过BOM运算以及LEAD TIME,计算PO
   • TOC-约束理论
   • LEAN JIT:通过看板拉动实施

   讨论问题4:安全库存的计算,根据正态分布函数来计算,其适用条件是什么?

   我的个人看法:
   ① 需要统计学的知识,不过正态分布函数是重要的库存计划的理论,相关的职业人士需
     要了解
   ② 基本适用于销售订单较密集,因为是连续的分布函数(如消费品行业);如果销售分
     布十分离散,可以采用泊松分布(如汽车整车销售)
   ③ HP曾研究过,发现大的经销商由是批量订货大,订单少,导致更适合于泊松分布;而
     小的经销商由订单量小、频率次高,反而适合正态分布

主题三:VMI现实案例

 主要的问题与实践讨论:VMI及如何降低库存
 介绍公司实施VMI的境况:
 • 由于是EMS,重要物料由客户指定需求及供应商,可以通过Liability和Fixed Demand Forecast规
   避风险;
 • VMI (On Hand):35%, VMI (On order):50% (Note: VMI refers to Consignment)
 • Aging VMI的物料超过90天,由工厂买单
 • ITO: Inventory Turnover, DII:DAY IN Inventory; DII=365/ITO=30~40 天,而医疗客户的相应物料库
   存达60天
 • 部分供应商的送货期长达250甚至更长
 • BOM表中的物料清单数量达50000,品型数量10000+

 讨论问题5: 1)客户指定的供应商强势不愿意加入VMI计划,怎么办?
         2)如何降低物料的库存? ?

 会议讨论的看法:
 ① 1.富士康的经验:建立现货交易公司,将多余的通用件售给其它的兄弟公司,
   从而降低库存
 ② 2.富士康的经验:设计标准化,如整合电源的品型生产
 ③ 3.ABB的Joseph提议:TOP 5的供应商物料不由BOM,而由人工生成下单
 ④ 4.由material supplier转成 component supplier,按component订货
主题三:VMI现实案例

 主要的问题与实践讨论:VMI及如何降低库存
 我自类似案例中学到的要素的总结如下,可以参考如何改进(不过,这是个集设计、生产和采购的协同精益项
   目):

 我的看法:
 ① SAP输入物料的工位信息,备料员可以根据工位信息准备物料
 ② 物料标准清单:SAP编码引入“物料组-物料号”的层级,物料组按功能模块分类,物
   料员重要以物料组的维度管理
 ③ 设计标准化:将不同供应商提供的同一类似的物料实施设计标准化,减少物料型号
 ④ 平衡生产线,将复杂的装配作业中将特殊工位移出,并安排“自由人”,根据生产指
   示票在规定的时间到此工位进行作业(时间按生产节拍计算,由计划员每天下班前将
   后一天的订单排程时间写入生产信息看板-生产指示票)
 ⑤ MRP的投入计划生成:改变产出计划的模式,制定关键的定制工位的主生产计划,而
   后运行此定制工位的MRP
 ⑥ 生产线的改造,缩短生产反应期:并柜作业分离,同前道工序实施拉动
 ⑦ 仓库待发料按工位的顺序一一对应存放,避免生产工人找不到货

 主要目标:
  通过尽量平衡生产线的工艺来缩短生产的反应期(反应期缩短了会降低库存)
  提高物料供应的配套率和准时性
  通过生产工艺的定制特点运行MRP,从而使销售与运作计划更有效的反应定制特点
